just one more, k? what happens after our team wins, but we have one or two members dying in the process? How do we continue? Find replacements?

Would you allow members from teams that have been removed from the tournament?
Probably not since that would defeat the purpose of elimination.

Mabey one of the remaining members of the team could take on the ghost of their team-mate as a second (3rd, etc) spirit ally? That would technically count as all three members still competing, although, I suppose it wouldn't technically be a team of three.
